Executive teams at enterprise distributors usually know the competitors by name but don't have a structured read of where they actually stand. Decisions about where to invest get made on instinct, recent customer anecdotes, or whichever competitor's earnings call was loudest. That is not a strategy.
Approach
Built the benchmarking work as a system. Defined the dimensions that mattered (assortment depth, digital capability, service levels, fulfillment options, pricing posture, account programs), then collected comparable data on the competitive set against each dimension. Gap analysis turned that data into a sortable view of where the business led, matched, or trailed.
Growth-opportunity work started from the gaps. Each opportunity was sized for both the addressable upside and the cost to close, so the executive conversation had a structured shape rather than a list of ideas.
