Business challenge
The existing commerce platform had reached its useful end. Adding capability meant fighting the platform, performance and developer experience were both deteriorating, and the cost of operating it was rising faster than the revenue it supported. The business needed a defensible modernization plan, not a vendor demo tour.
Approach
Ran the program end-to-end. RFP scoping started from business architecture and the capabilities the next platform needed to support, not from a vendor shortlist. Vendor evaluation was structured around those capabilities and the integration realities of the existing landscape.
Technical architecture defaulted to a modern headless model, so the front end could evolve independently of the commerce core, and the commerce core could be extended without breaking the customer surface. Implementation leadership kept the architecture intact during the build, which is where most modernization programs lose their thesis.
Impact
The business landed on a commerce platform decision it could defend on capability fit rather than vendor positioning. The headless model gave the team optionality on every layer it touched after launch. Implementation followed the architecture rather than negotiating it back open.
